The Report Nobody Opened Again
A founder once showed me a report on his desk. It was thick. It had a lot of charts in it. A big consulting firm had made it for him.
I asked him one simple question. What actually changed in your business because of this?
He looked at the report for a second. Almost like he was seeing it for the first time. Then he laughed a little and said, “Nothing, actually. We felt excited for a week. Then we went back to doing exactly what we were doing before.”
That report had just been sitting there. Untouched. Forgotten.
Here’s the part that stayed with me. He wasn’t even angry about it. He seemed used to it. Like this was just how it worked. You pay a lot of money. You get something that looks impressive. And what happens after that is your problem, not theirs.
I don’t think that should be normal anymore. And more business owners feel the same way.
Why Founders Are Saying No to This Anymore
More and more, I’m hearing the same thing from business owners.
“I don’t want to pay for hours. I want to pay for something that actually works.”
And it’s not just talk. A recent study found that 67% of people who hire consultants now prefer to pay a fixed price for a real result, instead of paying by the hour. Just three years ago, that number was 41%. That’s a big jump in a short time.
The reason is simple. Nobody enjoys paying for someone’s time. People want to pay for something that actually solved their problem.
Why This Hits Different When It’s Your Own Money
Think about how hard you’ve worked to build what you have.
Every rupee came from real effort. Real risk. Nights you didn’t sleep well.
So when someone asks you to pay a big fee for “advice,” with no real connection to what actually happens in your business afterward, something in you feels uneasy. Not because you don’t respect expertise. Because you’ve either been burned before, or you’ve heard enough stories from other owners who have.
I understand that feeling completely, because I’ve been on both sides of it.
When someone’s fee is actually tied to a real result, the whole relationship feels different. It stops feeling like you’re paying someone to talk. It starts feeling like they’re actually on your team.
What This Should Actually Look Like
Getting paid for results doesn’t have to mean one big scary all-or-nothing bet. It usually comes in a few simple shapes.
A fixed price for a clear result. You agree on one price, for one specific outcome, decided before the work even starts.
A price with a ceiling. You still pay for time, but there’s a limit, so you never get a surprise bill.
Payment tied directly to the result. Part of the fee only comes if something real actually happens — more revenue, lower costs, a deal that closed.
None of these remove all the risk. A good consultant still deserves fair payment for real skill and real time. But all three do one important thing. They connect what you pay to something you can actually see, not just something you’re told to trust.
One Honest Thing I Need to Say
This model isn’t perfect for everything. I want to be fair about that.
Some real, valuable work — like an honest review of your whole year, or a proper look at your team’s culture — doesn’t always end in one clean number you can point to. That work still matters, even without a tidy result attached to it.
So here’s the real question worth asking, more than any pricing model. Does this person actually care if their advice works for your real business? Or are they just here to hand you a file and move to their next client?
That question tells you more than any contract ever will.
What to Ask Before You Hire Anyone
If you’re about to bring someone in, ask these things first.
Ask them clearly how they’ll actually measure success. A good consultant can answer this in plain words, without hiding behind big terms like “strategic alignment.”
Be careful of anyone who refuses to be measured at all. There’s a difference between someone honestly saying “this part is hard to measure, here’s why,” and someone simply avoiding the question because they don’t want to be held to anything.
And know that this doesn’t have to be all or nothing. A lot of good work mixes a smaller fixed fee for honest planning, with a results-based fee for the part that actually gets things done.
How I Work With Clients on This
This is exactly how I try to work, because I actually believe in it.
As a Business Growth Strategist and Strategic Business Advisor, I don’t believe in handing someone a polished file and disappearing. I stay involved while things actually get done, because that’s the part where real change happens or doesn’t. I try to build my own work so that what I get paid for is tied to what actually changes in your business, not just the hours I spent talking about it.
If you’ve ever felt nervous about paying a lot for advice that leads nowhere, that feeling makes complete sense. It’s not you being difficult. It’s you being smart with your own money.
Before You Pay for Advice Again
The whole consulting world is shifting toward something better for business owners like you.
I’m Rahuul Kumar Jain, and I work with founders across India as a business consultant who believes in exactly this. If you’re looking for the best business consultant in India who’s actually willing to be judged by real results, not just a good-looking report, I’d genuinely like to talk to you.
Because the real question was never “can you afford good advice.” It’s always been simpler than that. Can you afford advice that doesn’t actually change anything?
